Introduction

As organizations accelerate their AI initiatives, the drive to scale and automate often outpaces the necessary security and governance protocols to implement these technologies safely. Only one in five executives1 say they are confident in their ability to protect AI models from cyber threats and nearly half of organizations2 acknowledge that they do not monitor their AI systems for safety, accuracy, or misuse.

Without strong security governance in place, rapid scaling of AI capabilities can lead to data exposure, model manipulation, and regulatory non-compliance, erasing business gains and expanding the cyber attack surface. Speed and safety can coexist, yet organizations need a balanced approach that drives innovation while embedding security into the foundation of their AI strategies.

Growing Risks of Scaling AI

As organizations broaden their adoption of AI and continue to increase automation of agents, the attack surface extends beyond the model itself to include training data, APIs, user prompts, integrated third parties, and the underlying infrastructure that supports model operations. Without proper guardrails, AI agents may unintentionally become vectors for adversarial manipulation. Recent incidents underscore these risks: attackers exploited vulnerabilities in the Salesloft Drift3 AI powered chatbot to steal authentication tokens and infiltrate customer environments. Major companies confirmed critical data exposure via exploitation of Salesloft Drift integrations. As evidenced by the Salesloft Drift incidents, the interconnected nature of AI agents, often linked to multiple applications and data sources, means that a single point of failure can cause widespread organizational risk.

Output Risks

Beyond system vulnerabilities, organizations must also manage the risks of faulty outputs. When AI outputs are directly integrated into workflows without validation, weak governance can lead to corrupted business processes or new security vulnerabilities. For example, if a flawed Large Language Model (LLM) generated script is automatically deployed in a DevOps pipeline, it may unintentionally introduce insecure configurations or execute harmful commands. According to a research report by Aikido Security4, 69% of organizations have uncovered vulnerabilities introduced by AI-generated code and one in five have already suffered a serious incident directly resulting from it. Organizations must prioritize secure development practices, including human oversight of AI generated code, to prevent introducing security weaknesses into their environments.

Path Forward

AI security should not be considered solely an IT or technology issue. Effectively mitigating risk requires integrating technical solutions with governance, strategy, and regulatory considerations. Given the pace of evolving threats, it is imperative that security measures are informed by threat intelligence to help organizations stay resilient against real world attacks.  The following foundational steps outline key actions across these focus areas to strengthen AI security practices.

  • Implement Foundational Security Measures: As businesses scale AI capabilities, these systems autonomously interact with external users, APIs, and third-party integrations. For these highly integrated systems, foundational cyber hardening best practices such as zero trust principles and least privilege access are critical. For instance, securing non-human identities tied to autonomous AI systems requires developing identity and access management (IAM) protocols. Specifically, it is necessary to implement zero trust architecture, confining each agent to only the resources and systems necessary for its specific role. Organizations should review AI agent permissions regularly and set up automated alerts that trigger human review when AI agents attempt anomalous access or request resources outside their defined role.
  • Establish Threat Informed Resilience: Security teams must prioritize tracking and defending against evolving tactics and techniques targeting AI-enabled systems. An effective threat intelligence process enables organizations to quickly identify and respond to any common vulnerabilities and exposures (CVEs) in their AI-enabled systems. Furthermore, organizations should test AI-specific incident response plans through tabletop exercises and simulations. These practices ensure that all stakeholders are prepared to respond effectively and maintain compliance with applicable regulatory requirements.
  • Benchmark AI Governance: Organizations should adopt a secure AI implementation pathway guided by industry benchmarks such as NIST’s AI Risk Management Framework (RMF) as a baseline. These frameworks should then be adapted to each organization’s operating environment and risk profile rather than applied as rigid checklists. For organizations at the early stages of AI governance, implementation can proceed in phases. The initial focus must include establishing governance ownership, classifying AI use cases by risk, and mapping existing AI assets to ensure visibility and accountability.

Finally, all organizations must understand the AI regulatory landscape and evaluate any compliance requirements specific to their industry and operating environment. Maintaining regulatory compliance is increasingly important in light of evolving regulations such as the EU AI Act and newly enacted US state-level laws.

Conclusion

Successfully scaling AI across business environments depends on proactive governance and security rather than bolting on initiatives after incidents occur. When aligned with business goals, this approach mitigates risk exposure and enables growth by ensuring AI systems perform consistently. Treating governance as foundational rather than reactive determines whether AI becomes a strategic business advantage or a source of risk.
